Organising and Executing a Structured Euro Migration for Yettel Bulgaria

Yettel Bulgaria has been a customer of Neurocom for nearly 20 years. The partnership began with the deployment of an ICM solution to support the management of incentives and compensation for the indirect sales channel in mobile services.

Over the years, its sales commissioning and reporting environment was developed in line with the needs of a telecom operator serving multiple sales channels, customer segments, and service lines. The environment supports direct and indirect sales models, consumer and business markets, and a broad portfolio including mobile, broadband, television, and related offers.

As Bulgaria prepared to adopt the euro on January 1, 2026, Yettel initiated the required adjustments across its business operations and supporting systems. Within this broader transition, Neurocom was engaged to support the migration of the existing sales commissioning and reporting environment to the euro, while ensuring continuity of operations and preserving the integrity of historical data.

The challenge

The project was not limited to updating current operational settings. It also involved the controlled conversion of many years of historical information, while maintaining consistency across systems closely linked to daily sales activities and financial reporting.

The scope covered both the sales commissioning platform and the IFRS 15 reporting module. These two components play an important role in Yettel’s operational and financial processes. The sales commissioning environment supports the calculation and visibility of incentives across various channels and lines of business, while the IFRS 15 module supports contract-related reporting and commission amortisation.

A key requirement was to ensure that the transition to the euro would be carried out without disrupting business continuity, and that both operational outputs and financial reporting would remain aligned throughout the migration.

The approach

Given the importance of these systems, preparation was a central part of the project. Over several months, Yettel and Neurocom worked closely together to review the existing environment, define the migration approach, and plan the execution in detail.

Particular attention was given to the handling of historical data. The environment contained several years of operational and reporting information that needed to remain coherent, accessible, and usable after the transition. Preserving this historical depth was essential for reporting continuity, comparison over time, traceability, and auditability.

To support this objective, several rehearsal cycles were carried out in different environments before the final production migration. These rehearsals made it possible to validate the end-to-end conversion process and confirm that key functions would continue to perform as expected following the transition. Specific focus was placed on historical data conversion, the continuity of commission calculations, and the consistency of IFRS 15 reporting outputs.

This repeated validation helped refine the sequence of activities, confirm the controls to be applied, and build confidence ahead of the final migration window at year-end.

The outcome

The production migration was completed as planned at the end of the year. Thanks to the careful preparation and the close cooperation between the Yettel and Neurocom teams, the transition to the Euro was carried out smoothly and within the expected timeframe.

When Yettel’s shops reopened after the New Year period, sales teams were able to resume operations without disruption. Commissions were calculated and visible from the first working day of 2026, and financial reporting processes continued as expected.

The project demonstrated the value of detailed preparation, structured execution, and close teamwork in supporting a significant business milestone. For Neurocom, it also reflects the strength of a long-term customer relationship built on cooperation and continuity.
